What food cost percentage actually means for your shop

Food cost percentage is the share of each sale that goes to ingredients. If a Large Margherita sells for $16.99 and costs $4.20 to make, the food cost percentage is 24.7%. The gross margin is $12.79.

For pizza shops, a healthy food cost sits between 28-35%. Below 28% and you are likely undercosting your ingredients or using lower-quality inputs. Above 35% and margin pressure will show up in your monthly profit - even in a busy month.

The number most owners do not track is the difference between their best-margin item and their worst-margin item. A high-volume item with a 42% food cost can quietly drag down a shop that looks profitable on the surface. Knowing which items to push - and which to reprice - is where the real margin improvement comes from.

What the numbers look like in practice

Harbour Slice Co., Brunswick VIC - April 2026.

ItemFood cost %Gross margin
Large Margherita24.7%$12.79
Large Peri-Peri Chicken30.5%$13.19
Family Deal 233.6%$18.59

The Family Deal 2 has the highest gross margin ($18.59) but also the highest food cost percentage (33.6%). The Large Margherita costs less to make relative to its price - but sells for less. Knowing both numbers changes which items you promote.
